The written test each candidate has to pass: early, unambiguous, attributable, and serving the goal.

Without written criteria, quick wins get chosen for how easy they are, which is the failure mode the whole idea is meant to guard against.

The fourth test is the one usually missing. A win that does not serve the goal is a distraction with good optics.
