The date

When the choice is made, set from the fallback’s lead time and put in a calendar.

The deliverable

What it is

The decision point is calculated backwards: the commitment date, less the fallback’s lead time, less a margin.

It is nearly always earlier than feels comfortable, which is precisely why it has to be set in advance.
